Mode Behaviors
CREATE: Shape the initiative into a pitch with appetite, solution sketch, rabbit holes, and no-go's. Produce bet table entry and hill chart scope breakdown.

Gotchas
- Appetite is NOT an estimate — it is a budget. Do not ask "how long will this take?" Ask "how much time is this worth?"
- Shaping happens BEFORE the cycle begins, by senior people. It is not sprint planning done by the delivery team
- Hill charts track scopes, not tasks. Each scope is a meaningful slice of the project that one person can complete
- Circuit breakers are non-negotiable — if work is not done when the cycle ends, it does NOT automatically continue. It must be re-pitched
Vision to Value Phase
Phase 3: Strategic Commitments - Shape Up converts strategic decisions into executable commitments via pitches and bets, with fixed time budgets and clear scope boundaries.

Appetite Setting
Appetite is the time budget you are willing to spend. It constrains scope — not the other way around.

Key principle: If the solution cannot fit the appetite, narrow the scope — do not extend the time.
The Pitch Format
A pitch is the shaped proposal that goes to the bet table. It must contain:

The Bet Table
Leadership reviews pitches and decides what to bet on for the next cycle. Not all pitches get picked. Unpicked pitches are not automatically carried over — they must be re-pitched (they may no longer be relevant).

Hill Chart Tracking
The hill chart has two sides:
/\ Uphill/ \Downhill (figuring (execution, it out) making it happen)
- Uphill: Uncertainty, unknowns, exploration, problem-solving
- Downhill: Execution, known work, implementation, integration
- Each scope (not task) gets a dot on the hill
- Scopes stuck on the uphill side for too long = risk signal
Circuit Breaker
If work is not finished when the 6-week cycle ends:
- The work stops. No extensions by default
- The team presents what they learned
- If the work is still valuable, it must be re-pitched at the next bet table
- This prevents runaway projects and forces honest appetite-setting
Cool Down (2 weeks)
Between every 6-week cycle, a 2-week cool-down period:
- Fix bugs discovered during the cycle
- Explore new ideas and prototypes
- Address tech debt
- No shaped work, no scheduled projects
- Teams have autonomy over cool-down activities

Instructions
- Start by understanding the problem — what customer pain are we solving?
- Set the appetite FIRST — ask "how much time is this worth?" not "how long will it take?"
- Shape the solution at fat-marker fidelity — no wireframes, no task lists
- Identify rabbit holes and explicitly decide how to handle each one
- Define no-go's — what is OUT of scope is as important as what is in
- Break the shaped work into scopes (meaningful slices, not tasks)
- Position each scope on the hill chart
- Produce a bet table entry with clear decision recommendation
